Hermen Hulst Q&A: Interview with Head of PlayStation’s Worldwide Studios

What's next for Guerrilla, upcoming TV and film projects, and the guiding principles that drive PlayStation’s network of world-class game studios.

Just a few days ago, I caught up with Hermen Hulst, formerly the managing director of Guerrilla. In his first interview since becoming Head of Worldwide Studios, Hulst provides insight into his new role overseeing PlayStation’s international network of game developers and creators.

Our talk covers a lot of ground: from upcoming film and TV projects based on Uncharted and The Last of Us, to the upcoming PC port of Horizon: Zero Dawn, to what’s next for PlayStation’s international network of game studios.

PlayStation.Blog: For years, you’ve been the head at Guerrilla, the studio behind Horizon Zero Dawn and the Killzone series. What have you been up to lately?
Hermen Hulst: First off, just let me say that it’s a great honor for me to lead such an incredibly talented team. Since I’ve been appointed as the Head of Worldwide Studios I’ve been spending some time at various studios, going around listening to teams. Obviously I knew a lot of people already [from my time at Guerrilla], but I’ve met a ton of new devs. And I’ve been trying to get a better understanding of how we can work even more closely than we already do.

I’m obviously involved in projects that I wasn’t before. I’m really pleased to see how well fans and press are responding to Dreams. It’s such an ambitious game.

PSB: There are PlayStation fans out there who have heard of Worldwide Studios, but they don’t know exactly what it is… How would you describe Worldwide Studios?
HH: I think I would define Worldwide Studios as probably the most global network of game creators that exists, or has ever existed. I mean, we’ve got studios across the world from Sucker Punch in Seattle to Media Molecule in Guildford to Polyphony Digital in Tokyo. It’s truly global.

And pretty much all of these teams started as independents. Typically they have their own identity, their own name, their own studio culture. But at the same time, they’re all very much part of this global network that is Worldwide Studios. So there you have it, in a nutshell.

PSB: Since you’ve come on board, have there been any changes at Worldwide Studios?
HH: I think Worldwide Studios is in a really good spot. We have been, and we are still, very much a quality-oriented group of developers. We’re storytellers, and we like to create new experiences.

And those are values that for a long time have been part of Worldwide Studios. And they’re going to continue to be part of Worldwide Studios. But we’re always looking to how we can improve things, how we work together, how we’re organized.

We’ve had a couple really great appointments of new leaders at the studios recently. You probably heard about Nicolas Doucet as the new head of Japan Studio… Alan Becker, who I’ve worked with for many, many years recently retired from Sony Interactive Entertainment. So Nick is a great appointment, he’s been creating innovative showcases for PlayStation since his early days at London Studios. He worked on EyeToy… he’s one of those guys who can tinker with hardware and bring innovation to the platform.

And Yumi Yang has been appointed as the new head of Santa Monica Studio. You know Yumi Yang, she’s been there from the beginning. She knows the people… she’s been such a vital part of establishing all these processes that have generated 20 years of great games coming out of Santa Monica.

She’s one of those people that gets creative talent. And I think the creatives love working for her because of that.

Actually, while we’re talking about Santa Monica Studio, I’d like to give a shoutout to Shannon Studstill, whom I’ve partnered with for many, many years. I’m really grateful for her, she left recently. And with her special brand of leadership fostering talent, she’s been so great at succession planning. And that’s exactly why we have Yumi there now, all set up.

PSB: From your perspective, what makes Worldwide Studios special? Can you chalk it up to the structure, people and talent… or is it the freedom that’s provided to these folks?
HH: I think all of those elements are crucial to it. What’s unique about Worldwide Studios is that everyone here loves making games with a lot of heart and soul. It’s never just a job. People at the studios are so connected to the titles that they make.

And I think what’s key here is Sony Interactive Entertainment’s commitment to giving creative teams time to realize their vision. It takes time to create these heartfelt experiences, to create innovative experiences. And Sony really gets that, so I’m very grateful for that.

I should also mention the PlayStation community. I think it’s one of our greatest strengths at Worldwide Studios and PlayStation at large. Increasingly, I see deeper connections between developers and the community.

PSB: You’ve been with the company for a long time, you know what goes into a hardware launch year. A lot of challenges and opportunities that studios face, including Worldwide Studios. What are the teams focused on right now?
HH: You know, these are the most exciting times when you develop on a console. We are super hard at work at the moment… and honestly, I can’t wait to talk to you in more detail about that.

Let me just say — we have some of our biggest exclusives on PlayStation 4, either having recently released like Dreams, or coming out very soon like MLB The Show on March 13 (editors’ note: early access date, with pre-order), The Last of Us Part II on May 29, we’ve got a really great new IP that I’m so psyched about, Ghost of Tsushima. So there’s a lot coming out on PS4 as well.

PSB: Is there anything you can tell us about your vision for the future of Worldwide Studios, whether it’s going into next generation or beyond?
HH: We’re very committed to dedicated hardware, as we were before. We’re gonna continue to do that. And we’re very committed to quality exclusives. And to strong narrative-driven, single-player games.

At the same time, we’re going to be very open to experimentation, to new ideas. Just trying things out to see what works. I think that’s also very much part of the DNA of Worldwide Studios.

PSB: Speaking of experimentation, there have been rumors of a Horizon Zero Dawn complete edition that might be coming to PC… can you confirm or deny that?
HH: Yes, I can confirm that Horizon Zero Dawn is coming to PC this summer…. There will be more information coming from Guerrilla, from the new studio directors [Michiel van der Leeuw, JB van Beek, and Angie Smets] pretty soon.

PSB: PlayStation is no stranger to publishing titles on the PC, but Horizon: Zero Dawn is one of the largest games to make that leap. Is there anything you would say to PlayStation fans? What does it mean for the future?
HH: Sure. I think it’s important that we stay open to new ideas of how to introduce more people to PlayStation, and show people maybe what they’ve been missing out on.

And to maybe put a few minds at ease, releasing one first-party AAA title to PC doesn’t necessarily mean that every game now will come to PC. In my mind, Horizon Zero Dawn was just a great fit in this particular instance. We don’t have plans for day and date [PC releases], and we remain 100% committed to dedicated hardware.

PSB: What do you think of Dreams?
HH: I think what Media Molecule pulled off is just pure wizardry. These guys are empowering players to make and share their own games. If you reflect on that… not only did they create a new engine, and not just an edit suite, but a digital content creation suite on top of it.

I’ve been speaking with a few graphic coders from other teams about Dreams, and it’s hard for them to even get their head around it… [they’re] puzzled about how Media Molecule pulled it off.

PSB: PlayStation Productions is out to expand the reach of PlayStation IP by bringing it to mediums like film and TV. There’s not a lot of info out there — can you tell us about the strategy?
HH: I would say the purpose of creating PlayStation Productions is to introduce our stories, characters, and worlds to new audiences while making content our fans will be proud of. The approach is to bring together film and TV directors, work with people who have a ton of respect and passion for our gaming IP.

We’ve got IP dating back for more than 25 years now, and we’ve been delighted to find quite a few PlayStation fans among these film and TV creators. What I’ve also come to understand is that our IP is perfectly suited to adapt to linear storytelling.

In a film and TV market, where IP and franchises are king, we’ve built up one of the most exciting IP libraries in entertainment…. I should mention that we are including the game makers in this expansion process. We want to ensure that we’re very authentic in that approach.

It’s really important that the game makers are a big part of it. We’re not just creating direct copies of our games, we’re really making an effort to adapt their stories to best fit that medium.

PSB: We know about the Uncharted film. What other projects are underway?
HH: We’re very excited. The Uncharted film starts shooting this month with Columbia Pictures. It’s got a great cast — Tom Holland, Mark Wahlberg, and recently announced Antonio Banderas. It’s going to be a really fun movie, [it] will help reach audiences who maybe haven’t heard of Uncharted before.

A big one recently announced — we’re partnering with HBO on a The Last of Us TV show. We’re so excited to be working with the award-winning team that brought you Chernobyl, with Craig Mazin co-writing the show with our very own Neil Druckmann from Naughty Dog.

There’s a lot more to come on PlayStation Productions, but that’s what I can tell you now.

  • R.I.P. 1994 – 2020

    We went through difficult times, like game piracy and survived, priced at $ 599 and survived, PSN invasion in 2011 and survived. Now, without exclusive games (go one, go all), we will not survive.
    Game company shareholders don’t know anything about games.

  • So I just want to say, I bought a Ps4 only for exclusive games. I own a PS2, PS3, PS4 Pro, Nintendo Switch and a high end PC gaming Rig.
    The reason I never bought an Xbox was because most of their exclusives were shooters, Halo, Gears of War, and others.

    Did I want to play Halo? HELL YES I DID! But I never wanted to play it using a controller. Now that it’s on PC I bought it right away.
    With Playstation 4 it’s the same deal. I bought all the games like God of War, but I never bought any of the exclusive shooters like Killzone or Resistance last generation. Do I want to play those games? Yes I do, but I hate using a controller for first person shooters, and playing on the controller will hurt the experience so I just passed on them.

    So if you ask would I buy a PS5 if exclusives were on PC the answer is no, but I’d buy the software digitally and I wouldn’t borrow games from friends. Not only that I would probably buy software close to when it first comes out which means they would profit more from software sales over hardware sales.

    What I find a lot of people don’t seem to understand is that Sony doesn’t make money selling consoles, they make money off licensing.

    Of the top 10 games on PS4 sold as of January 2020, only Spiderman and Uncharted 4 are the only Sony owned Exclusives in the top ten, and they’re in the lower five at that. All the others in the top 10 are multi-platform games. Sony still made money from the other games through licensing, but it goes to show you that exclusives aren’t really the “main” reason people own consoles.

    The exclusives pretty much determine which console someone chooses between Xbox and Sony, and the funny thing is you don’t see Xbox fans complaining about their games not being exclusive only to Xbox.

    When the Playstation 4 first came out, Sony took I think it was a reported $60 loss on every console, and a 241 dollar loss on the Ps3 before it. Console sales in general are a loss on a unit basis and if we look at the PS5 with the new SSD it looks like Sony’s price point might also see them take a loss as well.

    So in general, people like me who only buy PS4 for exclusives and then wait for the game to be cheap, Sony might not even make money off of me. They’ll lose the money in the console sale, then they’ll make a bare minimum off the single player exclusive titles I buy years after release from the discount bin or off a sale online. They make more money off licensing third party games, and while they still need console exclusives to get people to choose their console, the overall fact is the average person still prefers gaming on the couch than having a dedicated game station.

    I really don’t see this as the death of playstation and those of you who will only buy a PC from now on welcome aboard, because if everything is on PC it’s just better for me :)

    • Just stick with PC and Switch and you can play all the games. PS5 will be irrelevant without exclusives, just like Xbox One.

      PC and Switch is the way to go from now on. Btw, congratulations Nintendo for winning the console space, the only of the “big 3” with actual exclusives.

  • When you expect some PS5 info and see PS games going to PC…

    I’m definitely not keeping my PS4 because of PS+ paywall for online play, I’m keeping because of the exclusive games. If that isn’t certain anymore….

  • Hmm, I am not so sure about this move Sony. In fact, I’ll say it’s a bad move considering the way this has worked out for Xbox. Well, I don’t get consoles on day one anyway, so it’s a wait and see approach for me considering the PlayStation 5.

  • will you be adding mod support to the playstation version or will sony only allow that on pc

  • Well, your PC release of Horizon has now created uncertainty in this consumer. I do have a very capable PC and I’ll wait and see what happens next generation before I purchase a PS5. Usually, I’m an early adopter but this move combined with a few others has cast doubt on whether I need one or not. As far as releasing games later on PC, I have zero problem with waiting for games to come to PC because I keep a substantial backlog of games.
    I sold my Xbox for this reason very reason.
    Looks like PC & Nintendo for next gen and beyond.

  • Putting your games on PC seems like a bad idea, and why would you announce this before you start selling PS5? What’s the rush? Why let Steam take 30% on your own software? The least you should have done is started your own PC storefront (and/or PSNow PC Downloads) and waited till you had enough games converted to PC to have a big launch and get people excited for the service(s). Now it’s all just a mixed message, hey we’re putting our games on PC but not all our games (at least not today) so please still buy a PS5.

    • I agree, seems like he doesn’t care about the brand at all. Everything that was built over all these years seems to be going down the drain. And not to mention he is making his lies look nice with the words that he’s using.

  • Exclusives are something important for the Playstation brand, this decision in my opinion was very wrong!

  • you guys are newb this confirms Sony is about to loose a lot of money on each PS5 console sold they probably doing this to sustain the brand as a whole they gotta make that money back somehow why not make some games available to a wider market you guys are clue less

  • I don’t think any console players are ready to wait years for titles to go to PC. I don’t think they are ready to spend $1,500.00 for a high end gaming PC like mine. Only about 3% of my 200+ games in my PS4 library is exclusive to PS4 anyway! My guess is Horizon 2 is close and putting Horizon on PC now may bring PC players to PS5 for Horizon 2 and other exclusives. Great move for Sony to do this the smart way!!

    • I wasn’t ready to spend that money on a PC because it is expensive, but i’m ready to save up money for it now. I don’t see a reason to buy a PS5 now since we can’t trust the company anymore. He seems to be saying everything is coming to pc, just not sure when, not if.

  • Good! I don’t need to buy a PS5 anymore! I bought a PS4 in this generation only for exclusives. But now why i have to buy a New console when I Just have to wait a little more time to play a better version with mods in PC? Genius decision Sony! You Just lost a consumer today.

    • I don’t get how is that bad for you exactly ? You will use hardware you already have instead of dropping another $500 and they won’t lose a customer because you will still buy their games…

    • Bad for me? No, this is bad for Sony who Just lost the Sales power and confiability of the “exclusives” who is the main reason the PS4 won this generation. Yes Sony Will lose a $500, 400 PS5 Hardware consumer and won a $30 consumer. Like i said Genius decision.

    • Consoles are traditionally sold at a loss… if they can just sell you digital content instead of losing money on hardware.. they’re actually making more money. Also.. the way the future is panning out.. don’t be surprised if PSNow becomes the only place to buy Sony games on PC.

  • Facepalm at all the doomsayers. If you think nobody will buy PS5 or that it will be irrelevant just because some old exlusives go to PC you are just so wrong. Remember PS3 launch? With $599 price point? Yeah, how many of console players will suddenly opt for $1500-2000 PC instead of incredible ~$500 value of PS5.

    People who will wait for PC ports and refuse to get PS5 are just vocal minority and this move would let sony reach audience that never really cared about consoles in the first place.

    Go for it Sony, I’ll double dip HZD on STEAM on day 1.

    Reading this particular comment really makes me sad because it’s the truth. PC gamers have been championing against “Sony” (not Nintendo) exclusivity simply because they gain to benefit whereas PS4 owners gain to lose. One of the reasons why Xbox One is failing this generation is Microsoft porting their exclusive games for PC. If you’re a PC gamer would you even buy a console when you have a much better hardware than can play the same games at higher fidelity not to mentio ncheaper because of Steam sales?

    Sony should learn from the mistake of Microsoft.

      This comment alone tells me you don’t “get” the whole picture. Have you seen how the Xbox One is struggling this generation? Also, you’re only saying that because you gain to benefit. And you’re selling your PC? Sorry dude but I call that total BS..

    • The whole picture is that HZD already sold near 8million copies.

      Releasing it on Steam even with the 30% cut still gains them more profit than anyone buying it at a bargain bin, considering it will most like release for $40-$60.

      These profits could potentially keep the price of the PS5 down…

      Playing one of the best games of the generation could make people want to buy a PS5…

      I know people who bought a PS4 just to play RDR2 because they didn’t want to wait for it to POSSIBLY release on PC. People who bought a PS4 or XB1 to play Borderlands because they REFUSED to play a game on the Epic Store..

      The “All these people” I refer to are still just the vocal MINORITY…

      I mean even if HALF of the PS4 install base jump ship and don’t buy the PS5.. the console will still be more successful than the XB1..

      As for me quitting PC being BS –

      I already have a 4K TV with HDMI 2.1.

      Monitors that can do true HDR, 4K@120hz (let alone OLED) don’t exist yet and when they do they’ll be $1000-$1500 .. not to mention I’d have to upgrade my PC top to bottom. For it to even be on par with next gen that’s another $800 minimum. Last time I touched a PC game was WoW… if I decide to come back to it I can play it on a laptop. PC used to have titles that you would never see on console.. and while I will admit that the controls aren’t ideal on console for some titles.. I’d rather save my money for a vacation.. or more games.

  • Ok ok wait. I mean, I know Mark Wahlberg was in talks before about an Uncharted movie but I guess I’m kinda shocked they wouldnt push for Nathan Fillion after such a superb fan film. Idk. I’m still excited to hear it’s going to happen but I have two different imaginative versions going on in my head and one seems more fan centric than the other.

    • They’re doing a prequel story, kinda hard to buy Nathan Fillion as a 16 year old kid no matter how good an actor he is. lol

  • So yeah… I’m going to wait a year or two before getting a PS5. If more PS exclusive are coming over then it’s better to upgrade my PC instead.

    • You’ll wait 2 years, get a PS5 and a week later they’ll announce all the PS5 exclusives getting a PC port, Sony no longer believes in the concept of exclusives.

      Just use the PS5 money to upgrade your PC, i know that’s what i’m gonna do.

  • I’m not sure why they’re going this route. Exclusives are the identities of these consoles.

    When you think of Mario, you automatically think of Nintendo.

    When you think of Halo, you automatically think of MS’s Xbox.

    When you think of God of War you automatically think of Sony’s PlayStation, but not anymore.

    I don’t see the point of this move other than greed and for Sony’s sake I hope it was worth it.

    I think this is definitely a bad move, but I’m just one guy.

      God Sony always making stupid decisions after a great sucess (PS4 and PS2). I Hope they regret this very much soon as possível, like in the PS3 fiasco…

  • Some people just don’t understand. This will totally damage Sony in the long term. Remember that the biggest income from the brand is the PS+ subscription. Not consoles sold, not games sold, but the PS+ subscription

    How can you get more PS+ users? By selling more consoles of course. Sony is having a weird time right now.
    – No Ps5 news, way too quiet about it
    – Probably delay because of the virus
    – Strange cases of censorship which already pissed off a lot of people out there
    – Port one of the best-selling exclusives of all time to PC when they totally not needed to
    PC players that will probably play Horizon won’t say: “Oh, I will now buy the sequel in the Ps5!” Of course not, they will just wait for it now that they know it will be eventually in it.
    Also, it’s not for nothing that the PS fanbase is well known as the most loyal fanbase out there. If you start doing things like this, they will turn against you.

  • Nope. No PS5 for me. These games are the only reason I chose Playstation over anything else, and I’m sure this won’t be the only big exclusive that goes to PC. I’ll finish the year on PS4 just because I already pre-ordered 7 games, but after that… So long.

    • Same here. How can you trust the “Only On Playstation” thing anymore? All that he said about exclusive games in the interview seem just like lies covered up with nice words. Back to PC gaming after The Last Of Us 2 i guess.

  • Im a PlayStation Player and Fan for years… Why? Exclusive AAA / Singleplayer Games! I dont need a PlayStation / PS5 if this great Games go to PC. i have a PC… a console is worthless without Exclusives.

  • Terrible interview, no information about PS5, exclusives title coming to other platform which hurt true playstaion fans. For me, now I decide not to have PS5 at day one and use the money to buy a next gen XBOX,at least they have XGP. As for PS5, maybe I will get one several years later, but one thing is clear that I won’t pay 60 dollars for a Sony 1st party AAA game any longer.

  • If all future PlayStation First-Party Games are coming to PC, I will no longer support PS platform. Only on PlayStation means nothing now.

  • Does the “PlayStation only” label mean anything? I bought a ps4 in 2014 for its excellent exclusives that could only be played on PlayStation and now this is a misleading advertisement. If it is to launch on the Pc goodbye ps5 in the next generation. They are aiming only at a possible profit and forgetting all the tradition that the brand has built until today. Didn’t Sony learn from the competition’s mistakes? In the long run this will bring irrelevance to the PlayStation brand.

  • I really praise Nintendo for support and protect their exclusives for 30 years while Sony Just betray their loyal consumers in this way. Good bye Playstation, definitely Nintendo Will be my next choice with PC in the next Gen. This Herman will be the next Don matrick for Sony.

  • I bought Final Fantasy XII HD, Yakuza 0, Dragon Quest Builders, Nioh, Horizon and preordered death stranding, all of them ended up on PC with better resolution & 60fps, i can play them at 2k 60 fps on my pc, the ps4 versions are now useless to me, money wasted, i won’t be making the same mistake again

    I’m done with playstation, i will never buy another playstation console ever again, no reason to, i have a great PC and i don’t trust the exclusives i could buy on ps5 will actually be exclusives, you lied way too many times at this point, i’ll just wait for the cheaper and superior pc ports, hope the quick buck is worth destroying your brand

  • I think that this is a really bad move and that it is just the start of a trend. I was sure about buying a PS5 before i read this. Now i don’t see a reason to not just save up some money and buy a good gaming PC instead since i feel that he is lying and that they do plan to bring every “Only On Playstation” game to PC eventually. Goodbye Playstation.

  • You destroy what Shawn Layden build for years.. Console means exclusive, and now only on PlayStation means nothing. Im in PlayStation family for 26 years and playstation-4 is my last Console. No exclusive no buy. Better give us patch for pro in bloodborne, driveclub and many others old title. This exclusive share is bad move, ps5 lost position before release like Xbox in this generation. We need Shawn Layden back.

  • We PlayStation fans should create a petition, leave are games on are platform Hermen. Exclusives is PlayStation greatest strength , don’t try change that. You want more money give us new killzone or remastered Collection.

    • I fully support the boycott idea, but people will do nothing. If Sony don’t care about PlayStation, why should we? The best to do is just move to PC, let’s see what Sony will think about the majority of gamers spending money with multiplats on PC digital stores.

      With exclusives on your platform, gamers also buy all games including multiplats with you. Now without exclusives, few people will buy PS5, you will have a lower fanbase, even developers will not have interest to release games there.

      Can’t forget that PC has many exclusives that PlayStation will never have, and Sony will still support their platform?

      I really miss the old Sony.

  • As a Life long PlayStation Fan, I have say if all future World Wide Studio Games are also coming to PC, I will longer support the PlayStation platform. To me, this strategy devalues the PlayStation Brand and loses it’s biggest differentiator.

  • I don’t think the pc ports will hurt the sale of consoles at all because most people buy cheap computers that cant handle the games at any quality above what the consoles offer AND the consoles are cheaper.

    Also where is the information on the PS5? Sony is taking WAY too long with this. I am not buying or pre-ordering any game until I get the full details to see if I will stay with Sony or switch to the other guy.

  • Disappointment is the only word that defines this decision to release one of the best PS4 exclusives on the PC, I really hope for the flop of this game and be very pirated. In addition, putting it in the “Only on PlayStation” box is worthless, trust has been broken and the platform’s fate only worsens with absurd decisions like this, I consume the brand since the PS1 and spend a lot on it, at the end of accounts launch one of the reasons that make us buy a console (exclusive) on another platform, discrediting its consumers and its product.

  • Funny enough. Does Sony really believe a lot of PC players will move to your platform because of porting first party games on steam? A new game is $50 on PS Store but it’s $40 with 20% first week discount = $32 on steam. I’m sure PC players very glad to join your platform. I have PS4 just because it has exclusive games, more importantly, many Japanese exclusive games that I’m interested in like Yakuza and Persona 5. Sony do lose many 3rd party exclusives and now first party, less reason to buy PS5.

  • So basically “only on PlayStation” means absolutely nothing now? It’s basically false advertising.

    This is extremely disappointing and will be a massive mistake for PlayStation it reminds me of how Microsoft got things so wrong in 2013.

    I was saving for a ps5 but I will now spend that money on a new pc instead you have absolutely betrayed your fan base with this move HH.

  • Sony Playstation betrayed all of its fans and consumers around the world by bringing Horizon Zero Daw to the PC. I feel cheated and mugged by the company, with the “Only On Playstation” label. I find it very sad that these new people who joined the Playstation direction recently when taking one of the most important IPs of Playstation to the PC started the destruction of the Playstation platform. Playstation fans are completely disgusted by this company’s decision and many no longer want to buy the PS5 anymore, as they are feeling cheated by Sony. Congratulations Jim Ryan and Herlman Hurst, for starting the destruction of the Playstation platform!
